# What an Agentic TMS Actually Changes

Somewhere in the last three years, we stopped clicking through search results and started just asking. Nobody announced it. Typing the question and reading the answer became faster than opening five tabs and assembling it ourselves, and none of us went back.

The same thing arrived at work. [SAP shipped Joule](https://news.sap.com/2023/09/joule-new-generative-ai-assistant/)
 in September 2023, so a planner can ask a question of the ERP instead of running a report. [Microsoft put Copilot across Dynamics 365](https://blogs.microsoft.com/blog/2023/03/06/introducing-microsoft-dynamics-365-copilot/)
 in March 2023, covering both CRM and ERP, and has since added agents that handle procurement and supplier correspondence.

Nobody ran a training programme for any of it. The expectation arrived on its own, and **asking became what using software means.**

## Then we open the TMS

A delivery missed its window yesterday, and somebody wants to know why.

Anywhere else we would ask. Here:

1. We open the trip.
2. Then the stop, for the planned window.
3. The driver’s record, for the arrival time that was actually captured.
4. The carrier portal, to see what they logged against it.
5. The exception queue, to find out whether anyone flagged it at the time.

Five screens to answer a question a colleague put to us in one sentence.

The public internet will explain LTL pricing to us in a paragraph. Our own system of record will not say what happened on our own delivery.

## What the TMS was built to do

The screens are a symptom of something older, and it predates anyone putting a text box on a TMS.

A transportation management system is a record. It captures what was planned, what was tendered, what was scanned, and what was invoiced. Every one of those entries is accurate on its own. Connecting them into a decision has always been left to a person.

That arrangement has costs a planner will recognise:

- Time goes into reconstructing what happened, while the decision waits on somebody chasing a carrier, a driver, or another internal system for the missing piece.
- Two teams work from two versions of the same afternoon.
- The judgement that resolves a hard call lives in one experienced person’s head and leaves when they do.
- Weeks later, when a customer asks why a shipment was handled that way, nobody can reliably reply.

There is a fair reason it was built like this.

**The state behind a delivery question genuinely does live somewhere else.** It sits on a driver’s phone, in a carrier’s portal, on a gate scan, in a traffic feed, in a text message somebody sent at 14:41.

It keeps moving, so by the time the fifth screen is open, the first one is out of date. And acting on it costs something physical. A wrong carrier swap puts a truck in the wrong place.So the design made sense for 30 years, and the market is now moving away from it.

## What “agentic” actually means

The word is doing a lot of work in the market right now, so it is worth being plain about it. Four things are sold under similar language, and they do different jobs.

**A dashboard, analytics, and a copilot all leave the decision where it has always been. An agentic TMS is one where the fourth kind does the operational work. It watches conditions, applies the rules you set, acts inside them, escalates what falls outside them, and records what it did.**

 of agentic AI features in supply chain management software at 5% of enterprises in 2025 and forecasts 60% by 2030. That count spans everything from a system that advises to one that acts on its own, so it measures more than the ability to ask a question.

### One question, answered

Now put that question to a system built the other way. *Why did we miss the promise on order 88210?*

The answer comes back as a trace, an account of what happened and who did it.

- Dispatch Agent logged an incident on the I-94 at 14:32 that pushed the ETA out by 47 minutes.
- Carrier Agent checked the delay against a 60-minute swap threshold and left the carrier in place.
- Customer Agent sent a message at 14:41, and the buyer took Wednesday instead. No penalty is owed, since the cause was force majeure.

Each of those actions happened at the time, without anyone asking.

Then it goes further than the question asked. It proposes lowering the swap threshold to 45 minutes for the affected customer tier, which you can apply from the same screen. The reasoning behind it sits one click away, under the full briefing. That recommendation is the only part of this waiting on a person.

## What responsible autonomy requires

Go back to order 88210. That trace contains three consequential choices: a carrier kept, a customer commitment changed, and a penalty written off. The reasonable next question is who authorised them.

### It shows its work

Every recommendation arrives with which agent produced it, what data it used, which rule it applied, and what it considered and rejected. A reviewer can judge the reasoning at the point of deciding, without going to look for it.

### You set the boundary

Autonomy is a setting, written in your own numbers. Flag anything billed more than 5% above contract. Auto-approve a clean three-way match under $10,000. Everything above the line waits for a person. Starting low is normal, and thresholds move once there is a month of decisions to look at.

### It keeps the record

Each decision is logged with the autonomy level it ran at and the outcome it produced, including the ones a person overrode. Those overrides feed back, so what somebody changed today alters what the system proposes tomorrow. That record is what settles a customer dispute, a carrier conversation, a service-recovery review, and an audit.

## Where else this shows up

A missed promise is one shape of this. Here are three others, each with its own threshold and its own escalation.

### Capacity shortage

An uncovered load is identified, approved carriers and lane rates are checked, and the shipment is tendered inside policy. A person hears about it only if the cost breaches what the policy allows.

### Freight invoice discrepancy

A carrier bills an accessorial that was never in the contract. The agent holds the invoice, drafts the dispute, and settles the clean ones without waiting for anyone.

### Missed delivery appointment

A missed slot is detected, receiving-hour constraints are checked, the next viable window is proposed, and the customer is updated before anyone asks.

Each of them needs a system that is allowed to act.

## What changes for the team

The question every operations leader asks next is whether this means fewer people. It changes what the day is made of before it changes the headcount.

Work that was five screens and a judgement becomes the judgement, arriving with the screens already read. The analyst who spent the morning reconstructing yesterday now reviews the decisions the system could not make alone. They also own the thresholds that decided which ones those were.

**The job moves from navigating systems to supervising decisions.**

That job has its own failure mode. An approval queue nobody reads is worse than no queue, because it looks like oversight. The interface has to keep the reviewer’s judgement switched on. How few things reach a person matters as much as how many the system handles.

## Asking is the first step

Being able to ask is the part everyone notices first, and it is the smaller half of what changed.

Read the 88210 trace again. Nobody had made any of those decisions. Three agents had, inside rules somebody set earlier. One pushed the ETA, one chose to leave the carrier in place, one agreed a new day with the customer. The question came afterwards, and the answer was a person catching up.

That is what the Gartner forecast counts. Its move from 5% to 60% measures enterprises whose software decides and acts.

**Chat is the way in. Agents deciding (and being answerable for what they decide) is the change underneath.**
